Operational risks in manufacturing? Where do we even begin? Machines break down, materials don’t show up, and of course, human error. Managing operational risks is about survival, plain and simple.
I’ve learned that risk management isn’t about eliminating risks entirely, good luck with that. It’s about recognising, mitigating, and sometimes even battling them.
What Are Operational Risks, Really?
Let’s clear up a common misconception right off the bat: operational risks aren’t just the big disasters that make the news. Sure, floods, fires, and cyberattacks are on the list, but so are the quieter killers, such as outdated machinery, untrained staff, or supply chain hiccups.

Operational risks can be grouped into a few key categories:
Equipment Failures – The old faithfuls that fail just when you need them most.
Human Error – Because people aren’t perfect.
Supply Chain Disruptions – Those “unexpected delays” that are somehow always expected.
Regulatory Compliance – When rules change faster than you can say “fine print.”
Environmental Risks – From extreme weather to sustainability pressures.
Recognising these risks is step one. Step two? Having a plan to deal with them.
The Machinery Minefield
Let’s start with the lifeblood of manufacturing: your machines. Operational risks here are as predictable as they are frustrating. Equipment ages, wears out, and – let’s face it – sometimes decides to throw a tantrum at the worst possible moment.
I once worked with a factory that had a huge press, a monument that sat in the middle of the factory. Tooling changes took hours and when the machine was down, the entire factory could not function. We changed the one large press for a number of smaller, slower dedicated presses in each assembly cell. The factory was able to function more effectively with less long production runs of parts to create work in progress throughout the factory.

Here’s the takeaway: preventative maintenance isn’t optional. Invest in IoT sensors to monitor performance, schedule regular servicing, and don’t be afraid to retire machines that are past their prime. It’s not cheap, but it’s a lot less expensive than constant downtime.
Human Error
The human element. You can have the most advanced factory in the world, but if Dave in Assembly decides to skip a step, you’re still in trouble. Human error is unavoidable, but it’s not unmanageable.
Training is your first line of defence. And I don’t just mean throwing a manual at your team and hoping for the best. Real training, such as hands-on, engaging, and ongoing, makes all the difference. I’ve seen teams transformed by nothing more than clear instructions and regular refreshers.
Automating repetitive tasks can also significantly reduce the risk of errors. For example, some companies expect operators to check the quality of parts, often hundreds or thousands per hour. Humans can’t do that. Optical recognition is the best solution and equipment to do this is getting a lot cheaper.
Supply Chains
Supply chain disruptions are the gift that keeps on giving, or taking, depending on how you look at it. Whether it’s a delayed shipment or a supplier going under, the ripple effects can be brutal.
Don’t put all your eggs in one basket, no matter how reliable that basket seems.
Embrace technology. Supply chain management software can give you real-time insights and help you anticipate disruptions before they turn into full-blown crises.
Navigating Regulatory Rapids
Regulations are the ever-changing maze of rules that keeps us all on our toes. Failing to comply isn’t just risky, it’s also expensive.
Staying ahead of regulations requires a mix of vigilance and proactivity. Assign someone on your team to keep an eye on legal updates, and don’t be afraid to bring in outside experts when needed.
Environmental Risks
With climate change and sustainability, environmental risks are no longer just a “what if”, they’re a “when.” Extreme weather can disrupt operations at any time, while growing pressure to adopt sustainable practices adds another layer of complexity.

On the sustainability front, the pressure to go green is only increasing. Adopting renewable energy, reducing waste, and improving energy efficiency aren’t just good for the planet – they’re good for your bottom line, too.
Building a Risk-Ready Culture
Here’s the thing about managing operational risks: it’s not a one-person job. It requires a cultural shift where everyone, from the shop floor to the boardroom, takes ownership of risk management.
Encourage open communication about risks and near-misses. I once worked in an organisation that encouraged reporting of near misses and safety observation violations. The amount of reporting was minimal. People didn’t want to be seen calling out their work friends. The company then put up QR codes to allow people to report quickly and, more important, anonymously. Once the anonymous optionwas brought in, we began to see a huge increase in reporting.
And don’t forget about contingency planning. Having a plan B (and C) in place can mean the difference between a minor hiccup and a full-scale disaster.
The Balancing Act
Managing operational risks in manufacturing is a balancing act. You can’t eliminate risks entirely, and chasing perfection will only drive you mad. The goal is to minimise disruptions, maximise efficiency, and stay one step ahead of potential issues.
